I turn the ego on, add air and I just get little puffs, but nothing close to an actual shot. I degas and continuing clicking the noid and the last shot before the marker fully degases shoots.
I continue with this process for about five minutes (degassing and re-gassing) until the ego takes off shooting.

Someone told me this may be the diaphragm?

That would be the first place to start. Check your QEV diaphragms, then you can move on to the orings in the gun.
